The challenge

A global biopharmaceutical company faced mounting pressure to adapt its Commercial & Medical Operating Model in response to a fast-evolving market landscape. Leadership had outlined a future-state model that promised to:

  • Focus resources on high-impact brands
  • Elevate functional capabilities
  • Optimize investments to enable strategic growth

However, the path to implementation was complex. Without swift execution, the organization risked prolonged uncertainty, potential talent attrition, and the loss of competitive ground.

Having significantly invested in the transformation, our client needed a trusted partner to bring structure, momentum, and expertise to translate strategic intent into real-world change – quickly and effectively.

The approach

At Vynamic, we anchored our approach in three phases:

1. Understanding the Change:

  • Engaged cross-functional stakeholders to define how the new operating model would work in practice, clarifying: interfaces between functions, roles, and responsibilities, impacts to business processes, systems, and budgets & key milestones.
  • Partnered closely with Human Resources to: finalize new role profiles and leveling, map talent to the new structure, conduct people impact assessments and communications planning, appoint leaders to critical roles.

2. Build a robust plan:

  • We created and managed an integrated program covering all transformation activities and dependencies. This plan became the source of truth for all involved, supported by: regular leadership forums for decision-making, real-time tracking of risks, progress, and change impacts, and coordination across HR, IT, Finance, Legal, and Communications.

3.Execute with precision:

  • We worked side-by-side with the client to activate the model and deliver immediate results by: embedding new ways of working across teams, enabling executive leadership to drive transformation from Day 1, prioritizing investments and initiatives in a resource-constrained environment, driving detailed planning for the next wave of process changes and org evolution.
The result

Over the course of our engagement, Vynamic partnered with a cross-functional team to deliver on time and in full alignment with leadership expectations, despite the complexity uncovered throughout the journey. Highlights include:

  • 97% of key changes and business case drivers realized within our engagement window.
  • Of the 2,000 roles included in the transformation, 500 roles were net new, 70% of which were able to be filled with by internal talent.
  • Medical Affairs, Market Access, and Insights & Analytics elevated and centralized—without increasing cost or headcount.
  • New SVP-level roles and leadership teams onboarded quickly and equipped to lead effectively.

The client emerged with a scalable, agile organization, better positioned to deliver strategic growth in a shifting healthcare landscape.
